The Inversion
The industry is building AI as artist, humans as workers. This practice inverts that.
The industry is racing toward a destination. Make the machine more capable. Let it do more. Eventually, let it do everything. The trajectory points at a world where AI produces the creative work and humans supervise the output.
I’ve spent two hundred posts describing what happens when nobody reads the room. Brand systems drift. Enterprise platforms lose coherence. Classrooms fail students. Households burn out. Every system I’ve documented in this series breaks the same way: the intent erodes because the structure that held it was removed, neglected, or never built.
Now apply that to the destination the industry is heading toward.
If AI becomes the creator, the producer of meaning, the author of intent, then who reads the room? The model has no room to read. It has no body in the space. It doesn’t feel the crowd shift at Twilo. It doesn’t see the student’s pencil stop. It doesn’t sense that the brand is softening at the edges where nobody is watching. The model processes. That’s what it does well. Processing without reading is execution without attunement.
A system where nobody reads the room drifts. That is not a moral argument. It is an engineering observation. I’ve watched it happen across twelve years of enterprise work, brand systems, classrooms, and every other material in this series. Drift doesn’t announce itself. It accumulates through reasonable decisions made by systems that can’t perceive what they’re losing.
The practice I’ve built inverts the trajectory. The human remains the artist: the one who holds intent, makes meaning, reads the room, decides what matters. The machine remains the tool: the one who processes, retrieves, scales, executes patterns. The bilateral accommodation keeps both in their strength. The human doesn’t do the machine’s job (manual processing at scale, pattern matching across thousands of documents). The machine doesn’t do the human’s job (deciding what matters, feeling what the room needs, holding the thread of meaning across time).
This is not a conservative position. I use AI every day. I’ve built more AI tooling than most people who talk about AI governance. The tools are sophisticated, integrated, and essential to how I work. The position is not “use less AI.” The position is “keep the human at the intent layer and build the tools so that the boundary between human intent and machine processing is designed, maintained, and governed.”
The whitepapers (semantic hierarchy, lens extraction, voice governance) document the technical expression of this position. The protocols (SavePoint, FormWork) are the implementation. The evaluation lenses are the quality control. The compilation pipeline is the daily practice. Every piece of this infrastructure exists to keep the human holding intent while the machine does what the machine does best.
The AGI lane removes the boundary. Not on purpose. Not maliciously. The trajectory just naturally pushes toward giving the machine more responsibility at each step. The machine gets smarter, so let it write the first draft. Let it choose the layout. Let it evaluate the design. Let it make the creative call. Each step is reasonable. Each step moves the human further from the intent layer.
I’ve seen what happens when intent drifts from the work. I’ve spent twelve years fixing it in enterprise, three years fixing it in my own AI practice, and a career observing it across every domain I’ve touched. The intent has to live in a human who can read the room. And the infrastructure has to be built so that the human’s reading actually governs the output.
That’s what this practice is. The rooms change. The material changes. The intent has to stay where it can hold.
